HVAC Cost per Lead vs Cost per Booked Job: A Budget Framework

HVAC cost per lead tells you what an inquiry costs. Cost per booked job tells you how efficiently those inquiries become appointments. US contractors should track both, then connect completed work with contribution margin before deciding whether a campaign deserves more budget. A cheap lead that cannot become serviceable work is not a bargain.

Use consistent definitions

An inquiry is a unique new contact. A qualified lead has a supported service need and a serviceable address. A booked job has an appointment confirmed by the office. A completed job has actually been delivered. Define these stages once and use them across channels.

Keep existing customers, duplicate callers and spam distinguishable. Otherwise, a campaign can show a low lead cost simply because it counted every repeated interaction as another prospect.

Calculate the full sequence

Consider a hypothetical US HVAC campaign with $2,400 in advertising spend, 80 unique inquiries, 48 qualified leads, 24 bookings and 20 completed jobs.

MetricCalculationExample
Cost per inquirySpend / inquiries$30
Cost per qualified leadSpend / qualified leads$50
Cost per booked jobSpend / bookings$100
Cost per completed jobSpend / completed jobs$120

These are illustrative numbers, not market benchmarks or a performance promise. Agency fees, landing-page costs, software and internal labor would increase the fully loaded acquisition cost.

Work backward from allowable acquisition cost

Estimate contribution per completed job after direct delivery costs. Then decide how much can reasonably go toward acquisition while preserving room for overhead and profit. Use separate assumptions for maintenance, repair and replacement; blending them can hide weak segments.

Suppose your chosen advertising allowance is $150 per completed job and 25% of unique inquiries become completed work. The implied advertising allowance per inquiry is $37.50. If the actual completion rate falls to 15%, the same allowance becomes $22.50. Better intake and booking can therefore change the economics without any reduction in click prices.

Do not justify a high acquisition cost with an unverified lifetime-value estimate. Use observed repeat purchases and margins from actual customer cohorts, and distinguish collected revenue from accepted estimates.

Find the stage that needs attention

If inquiry quality is weak, inspect search intent, geography and the offer. If qualified leads rarely book, review response speed, availability and the conversation. If bookings do not complete, investigate cancellations and scheduling. Raising the budget before identifying the bottleneck can amplify the same problem.

Compare mature cohorts. Leads received yesterday have not had the same opportunity to become completed jobs as leads received a month ago. Also compare similar service types and account for unusual seasonal demand.

Make a measured budget decision

Increase spend when marginal lead quality, completed-job economics and technician capacity support it. Watch the results of the increase rather than assuming the previous average will hold. If dispatch cannot absorb more work, improve conversion or scheduling before buying more inquiries.

What is a good HVAC cost per lead in the USA?

There is no single useful target for every contractor. Your service mix, local market, completion rate and job contribution determine the acceptable range.

Should I optimize for revenue instead of bookings?

Revenue adds useful context, but contribution and collected revenue provide a more complete business picture. Start with reliable stage tracking rather than a complicated model built on incomplete data.
